STEPS IN A GAINSHARING PROJECT
Other topics: How Gainsharing Works: and About Dr.Bowey
To make a success of Gainsharing requires commitment, effort, and sound advice. Some organisations have tried to introduce Gainsharing without external assistance. This page describes the assistance which a consultant should provide to a typical Gainshare project. Since most specialist consultants in this field will have their own method of working, this description is based on the way Dr. Angela Bowey works. Reading through these topics and issues will give you an idea of the levels of expertise and experience that are required.
Typically a Gainsharing project with Dr. Bowey covers such issues as:
- Discussing Gainsharing with the executive decision-makers to obtain a clear understanding
- Advising on the policy issues which need to be decided
- Explaining Gainsharing to the managers in the organisation, and ensuring that there is a common understanding
- Explaining Gainsharing to the employees and employee representatives and winning their support and enthusiastic commitment
- Technical assistance in preparing the detailed mechanics of Gainsharing
This technical assistance in the design of Gainsharing includes such things as:
- Outlining the range of options and types of Gainsharing and discussing the benefits and any disadvantages for each of these variants
- Pointing out the potential ways in which a "good" Gainsharing system can smooth the path for improvements in the Company and assist the process of transition during periods of change; and to advise on strategies to secure these benefits.
- Advising on the process of tailoring a Gainsharing system to suit the organisation's commercial and/or financial situation, its workforce and management relations, and the changes which are expected to take place during the operation of the system.
- Identifying the elements of Gainsharing which currently make it attractive to key people in the organisation and advising on how these elements can most effectively be incorporated into any proposed system
- Advising on formulae for calculating the Gain and the Shares, and assisting in modelling the operation of the system under alternative scenarios for the future.
The success of Gainsharing will depend upon an effective "Gainsharing Group" (or a "Working Party") being established, with representatives of all those to be affected by Gainsharing.
Once the consultative process has begun, the consultant then gives on-going advice to the Gainsharing Group and the Senior Executive Team in relation to the design, implementation, operation and monitoring of the Gainsharing System.
On-going advice during development and implementation involves:
- attending meetings and contributing an expert, "neutral" point of view
- researching and preparing material to assist the Working Party and the Senior Executive Team,
- setting out the alternatives on any particular aspect of Gainsharing
- preparing critical path flow charts during design and implementation;
- researching opinions of key people;
- preparing draft procedures and rules;
- assisting in preparing a booklet explaining the organisation's Gainsharing;
- preparing presentations and communications.
- Consultation, Communications and Dissemination of Information
- advising on ways of ensuring the management and the workforce identify with the Gainsharing system, understand its potential benefits, and know how to contribute
- advising on the external dissemination of information about the System for the benefit of those in the organisation.
Training is a major function provided by the outside consultant to Gainsharing. Working with internal trainers and managers, it is essential to provide training for supervisors, managers, Gainsharing Group members and others, in the skills and knowledge needed to make a success of Gainsharing (supplementary to existing training programmes).
